A good vision statement helps you: Inspire teams and keep them focused Connect with customers in niche markets Make smarter decisions Attract top talent A vision statement is usually paired with your Purpose to guide planning. It doesn’t have a set length. You can craft a one-sentence statement or write a three-page document discussing the company’s future. The goal of a vision statement is to differentiate yourself from competitors and focus efforts on achieving your objectives. This is important so that you can guide the discussions that will necessarily ensue. Then, follow the LIAISE process that Aynsley used at his accounting firm on the following page. And the cash conversion cycle is a key performance indicator that measures how long it takes for a £/$/€ spent on anything to make its way through your business and back into your bank account. We suggest that you regularly brainstorm with the team on ways to improve cash flow. Constantly improving the flow of cash in the firm- and better understanding how cash moves through the business - is a powerful driver for improving the firm as a whole. We need to think delegate v abrogate whenever possible and we need to put in reporting mechanisms to manage. We also must enable and encourage the managers to pick up the reins on the Ops side. Our meeting rhythm is re-established immediately (daily huddles, weekly wip, monthly management, monthly ops and any others). Meetings are sacrosanct and must start on time and have an end time. There is no excuse for missing a meeting. Internal meetings are as important as external meetings. If a client rings and the call is taken, they must be told that [x yz] will be going in to a meeting at [meeting time – 10 mins], is that ok or should [x yz] ring back? They are chaired ruthlessly and everyone must come prepared so no time is wasted. Where appropriate (i.e. Wip meetings) exceptions are reported, not long commentary. WIP – I think to start, until we get into a rhythm, that all three of us must attend the wip meetings. I was quite surprised at the recent wip list. I think we need to ensure all jobs are on this and not just accounts and the report needs visibility improvements. All columns need to be completed and the length of time the job has been worked on needs to be clear. Jobs completed to draft and sent to client need to be moved from the main wip list – but possibly kept on the same page? Or, if too big on another sheet? We will share charing a few until we get the tone, speed and results and then hand over to the Senior Manager to chair. Then just one of us can attend to listen and provide authority and report back to the other two at our next huddle. Example Cash acceleration strategies - used at TT - “taken directly from an internal memo” and to be read in that context:- ” Chapter 8 Cash Acceleration Strategies 40 Example Cash Acceleration Strategies Pillar 1 - Clarity Workbook Team huddle managed by Xxxxx to ensure all are meeting their WIP targets – what are you working on, are you meeting your timings, what are the KPIs and where is anyone stuck. Work in chasing – this needs to be incorporated in the WIP meeting and delegated to someone as a priority to manage (Xxxxx?) and to delegated to someone to action (Xxx?) and both need to understand the importance of this. Before, during and after calls are put back in place. We may need to refresh the system?? Before – at planning stage (hopefully one week before job) to check deadlines, DD, fees, etc During to go through queries, if none - to talk through some proforma questions to show we are into the nitty gritty, tax savings (accruals, asset w/downs, provisions etc) and After to say the drafts are on their way, portal or post, any queries for client? And set up meeting date A KPI on average turnaround is reported daily at the huddles? Billing is a priority and everyone knows what is to be billed this week, what has been billed, the shortfall and what needs to be made up the following week – reported on daily. Everyone knows the menu of services and knows what clients are on what levels Telephone calls are kept to 10 mins and end times are to be encouraged. Anything beyond 10 mins is a consultation and may be a ‘meeting’. So, if a team member is spending longer than 10 mins they need to be thinking is this billable or is this part of the service. If it is going to take time the client needs to be told-clearly they don’t expect us to know everything and most people will appreciate that hey want the right answer and not an educated guess. If anyone is to do ANY work for a client it must be check against the menu of services and client service level. If at all unsure, must speak with a manager. The client must be told what the approximate costs are and agree to the fee. Extra Work Orders? Monthly fees to be introduced for ALL clients. People are prepared to pay for value – we need to explain value Clients are to be up-sold appropriate services at all times Tax savings, value created to be discussed with client or put on fee note incl valuation as below Valuations of all clients to be done for last two years and kept on a spreadsheet and revaluation (incl value added to now be done annually – STD basis to be agreed (4 x multiple on EBITDAR) On accounts jobs, at planning, the in-charge to check fee against menu of services and discuss with manager and manager to check if any specials done during the year Allocation of job immediately on arrival and planning to be done by the following day. Calling system for Platinum/Gold and Rose clients to be enforced and booked in the diaries - just to see how they are - monthly, quarterly and bi annually. Measurement of team high satisfaction days to be installed asap JetPack Workflow to manage all this CFO to report daily on our cash position at our huddle and for the reasons outlined In summary we need to get work in quicker, turned around quicker, all work billed with zero engagement creep, all the team need to be thinking fees, we want happy clients and then fees collected within 14 days.
